Self-liquidating funnel engineering for SaaS, agencies and AI businesses

ABOUT THIS SKILL
Jonathan Courtney reveals the exact $500K/month funnel architecture he uses to turn cold traffic into high-ticket sales without venture capital or product-first thinking.
TECHNIQUES
KEY PRINCIPLES (12)
Start with the end sale and reverse-engineer the first touchpoint.
Instead of driving ads to a generic website, map backwards from the $14,300 in-person training to a $6.99 book that naturally attracts the exact buyer profile.
Why: Eliminates friction and cognitive dissonance; the customer journey feels inevitable rather than forced.
"we reverse engineer it... we think, okay, we want to sell facilitation in-person training... let's work our way backwards and figure out what is a first point of contact"
Make the funnel self-liquidating so ads pay for themselves.
The $6.99 book plus upsells yields an average cart value of $68.85, covering ad spend before any high-ticket backend sales.
Why: Removes cash-flow risk and allows indefinite scaling; previous version ran profitably for five straight years.
"the self-liquidating funnel... it's generated probably 280 calls... we have a three-person sales team having their calls booked out all the time since 2018"
Let prospects self-qualify through micro-commitments.
Purchasing specific upsells tags leads as warm enough to unlock a calendar invite; non-buyers get a webinar instead.
Why: Sales team only talks to pre-qualified, high-intent leads, increasing close rates and morale.
"they essentially self-qualify, and then we unlock a roadmap call for them... if they didn't buy anything, we unlock a one and a half hour training video"
Charge for the lead magnet to increase quality and commitment.
A $6.99 physical book converts at 58% from cold traffic versus typical 7-10% free opt-in rates.
Why: Price filters out tire-kickers and makes the lead magnet feel valuable; paradoxically boosts volume of qualified leads.
"the reason this is converting well is because the ad is clarifying that you have to pay 6.99 for it... often your conversion rate will be lower if we didn't mention that you have to pay for it"
Over-communicate before and after live events.
6-8 pre-webinar emails and 6-8 post-webinar emails are normal; use conditional logic to suppress non-openers.
Why: Webinar is just the excuse to send the emails; most revenue comes from follow-up sequences, not the live event.
"the webinar is just the excuse to send the emails... we have like for a normal webinar, live webinar, we could have up to six to eight emails before the webinar starts and six to eight emails after"
Create urgency with bonuses, not price cuts.
Instead of 20% off, offer a limited-time tote bag, bootcamp seat, or physical book edition.
Why: Preserves price integrity while still triggering FOMO; works even for SaaS where fake scarcity feels dishonest.
"you don't need to add urgency... Add something on for a period of time... Endel... if you join in the annual subscription, we'll give you a tote bag"
Use live launches as your sole content topic for 10 days.
Every tweet, LinkedIn post, and email points to the upcoming webinar; creates echo-chamber effect.
Why: Concentrates attention and makes algorithmic reach compound; easier than daily value posts.
"for the next 10 days, all you talk about in your content is this event that you're going to do... Nothing else. You're always just pushing people towards that"
Separate cold traffic from warm audience offers.
Cold traffic sees book funnel → call → high-ticket; warm list gets 48-hour physical book flash sale.
Why: Maximizes lifetime value of existing subscribers without burning out cold prospects.
"for the warm audience... we offered a physical edition of the book for like 48 hours and that really created some explosive sales"
