KEY PRINCIPLES (12)

Capacity & Operations

Fix operations before pouring more demand into the funnel.

When supply is constrained, any additional marketing spend only creates unfulfilled orders and customer frustration. Reconfigure delivery so you can 3-5x capacity before turning on paid ads.

Why: Operational leverage unlocks scalable marketing; otherwise cash is burned on leads you can’t serve.

"I'd fix ops first, then I'd turn paid on."

Pricing Psychology

Under-pricing can reduce perceived value and conversion.

In one acquisition Hormozi doubled price and conversion rose because the original price was so low prospects didn’t believe the offer. Gamblers (the avatar) may treat high-ticket coaching as a Veblen good.

Why: Price signals quality; when the avatar equates higher price with higher skill, demand can increase with price.

"not only did we double the price, conversion rate went up because it was so cheap, people didn't believe it."

Sales Team Building

Scale through training beats scaling through selection.

Most orgs hire en masse and let poor performers churn; instead build a training system that turns average hires into 30-35% closers, reducing reliance on expensive ‘mercenaries’.

Why: Training raises the median closer rate, lifts dollars-per-lead, and protects margins by lowering commission bloat.

"we scale through training, you can scale with higher margins because you don't have to pay the mercenaries their king's ransom"

Regulatory Risk

Operate aggressively until information changes; regulation rarely arrives overnight.

Bills must be written, voted, phased-in, and businesses are given transition windows. Use the runway to maximize current opportunity and pivot only when concrete signals appear.

Why: Waiting for certainty forfeits compounding growth; most feared regulations take years to materialize.

"capitalize on the opportunity while it's there. When it's not there...then you can very aggressively start selling the other products"

Lead Generation

Founder-led warm outbound is the highest-leverage first gear.

Texting or calling known contacts yields multi-million-dollar deals with zero CAC; layer conferences and affiliate partnerships to compound reach.

Why: Trust and network effects compress sales cycles and fund reinvestment into scalable channels.

"most of it's just me texting someone on a web...It sounded so fancy. Like, I text people."

Avatar Selection

Tight avatar fit reduces churn more than any retention tactic.

Segment prospects by demographics, quantifiables (business size), and behaviors; refuse to serve low-likelihood segments so resources can be spent on those who will actually succeed.

Why: Bad-fit customers consume support, drive refunds, and dilute community, while perfect-fit clients renew and refer.

"if I sold everybody who identified as a fitness person, then GymLaunch would never have been able to exist"

Activation & Consumption

Time-to-first-win is the critical retention lever in coaching businesses.

Structure onboarding so clients make a sale or see tangible progress within seven days; use daily group role-play and micro-wins to cement habit.

Why: Early success creates emotional buy-in and justifies ongoing fees; absence of early results accelerates churn.

"we didn't know their list. They make a sale in the first seven days."

Affiliate Partnerships

Treat affiliates as a second customer base requiring customer-success.

Map demographics, quantifiables, and behaviors of top referrers; reverse-engineer into activation cadences, tiered service, and regular communication to keep partners engaged.

Why: Activated affiliates compound lead flow without incremental ad spend; inactive partners clog the program and sap resources.

"we think about affiliates as a second customer base...customer success has to get put in as a function on top of the affiliate base"
